Intro
As one of the Mexico’s largest retailers, Coppel needed its digital commerce experience to keep pace with growing customer expectations and continued business growth. Publicis Sapient partnered with Coppel to modernize its ecommerce ecosystem, replacing a legacy platform with a flexible, scalable foundation that enables faster innovation, lower operating costs and more reliable customer experiences.
The Problem
Coppel’s ecommerce platform was becoming a barrier to growth. Launching new features took significant effort, updates were difficult to implement and maintaining performance during high-demand shopping periods required increasing operational attention. The challenge was especially apparent during the holiday season, when spikes in traffic and order volume put both revenue and customer experience at risk.
The legacy platform also limited the organization’s ability to respond quickly to changing customer expectations. Teams spent too much time managing technology constraints and not enough time improving the shopping experience. To support future growth, Coppel needed a modern commerce foundation that could scale more efficiently, support major sales events and help teams bring new experiences to market faster.
The Solution
Publicis Sapient partnered with Coppel to rebuild the retailer’s ecommerce experience on a more modern foundation, using our AI platform for software development and modernization, Sapient Slingshot, to help accelerate delivery and reduce migration effort.
The retailer’s legacy ecommerce platform was replaced with a composable architecture built around Salesforce Commerce, Contentstack CMS and a headless frontend. The new foundation gives teams greater flexibility to create, manage and deliver digital experiences while improving scalability and performance.
The transformation focused on three key priorities:
- Accelerate delivery of new features, content and customer experiences
- Improve performance and reliability during peak shopping periods
- Reduce the cost and effort required to maintain the platform
Slingshot helped streamline the migration process, reducing content migration effort and simplifying the transition from the previous platform. This allowed Coppel to modernize more quickly without disrupting day-to-day operations.
The result was a flexible digital ecosystem designed to support continued growth, faster innovation and better customer experiences.
" With this platform, we are taking a decisive step in the digital transformation of Grupo Coppel. In addition to responding to the new demands of our customers, it also allows us to evolve alongside them, offering faster, safer and more personalized shopping experiences. It is tangible proof that at Coppel we are ready for the future. "

The Impact
Coppel entered the holiday season with a platform capable of handling significantly higher demand while giving teams the ability to move faster and operate more efficiently. The transformation delivered measurable business outcomes:
- 46% increase in holiday sales compared to the previous year
- 50% improvement in ecommerce channel performance
- 5x faster time to market for new features, pages and content
- 50% reduction in infrastructure costs
- 450,000 orders processed during holiday sales week
Coppel no longer had to plan around the limitations of its ecommerce platform. Teams can respond quickly to changing customer needs, support major sales events with confidence and continue evolving the digital experience without large-scale platform investments. Coppel now has a foundation that can adapt as customer expectations and market demands continue to change.
